How to Calculate Bar Inventory Accurately

Bar inventory is how you know exactly how much liquor you have, what it's worth, and how much of it disappeared between counts. The hard part isn't the counting — it's turning a glance at a half-full bottle into a number you can trust. This guide walks through the three ways bars actually count inventory, why the weight method beats eyeballing, and the exact formula that converts a scale reading into true liquor volume in milliliters.

Why accurate bar inventory matters

Every bottle on your back bar is cash you've already spent. If you don't know how much is left, you can't calculate three numbers that keep your bar profitable:

  • Pour cost. The ratio of what liquor costs you to what you sell it for. You can only know real pour cost if you know real usage — and you only know real usage if your inventory counts are accurate.
  • Shrinkage. The difference between what you should have poured (based on POS sales) and what you actually have left. Shrinkage is over-pours, spills, comped drinks, and theft — and it's the single biggest hidden cost in most bars.
  • Ordering. Accurate counts tell you exactly when a bottle is about to run dry, so you order before the well goes empty on a Friday night — not after.

A bar that guesses its inventory by eye is flying blind on all three. Industry estimates put average bar shrinkage somewhere between 15% and 25% of liquor cost — and most of it goes unnoticed because the counts were never precise enough to catch it.

The three ways bars count inventory

1. Visual estimation (point counting)

You look at each bottle and estimate it as a tenth, quarter, half, etc. It's fast, needs no equipment, and is wrong often enough to be dangerous. Two bartenders will disagree on the same bottle by 10–20%, and that error compounds across 80 bottles. Good for a rough vibe check, useless for catching shrinkage.

2. Weight-based calculation

You weigh each bottle on a scale, subtract the empty bottle's tare weight, and convert the remaining weight to volume using the liquid's true density. This is the method distributors and auditors use because it's objective — the scale doesn't have an opinion. Done right, it's accurate to about ±2%, which is tight enough to catch a bartender over-pouring by a quarter ounce per drink.

3. POS-based (theoretical) inventory

Your point-of-sale system knows every drink you rang up, so it can calculate theoretically how much of each bottle should be left. It's instant and free, but it only tells you what should have happened — not what actually did. The gap between theoretical and physical count is your shrinkage, which means POS inventory alone can't find shrinkage; it can only be half of the equation.

The serious bars use methods 2 and 3 together: weigh the bottles to get physical inventory, compare it to the POS theoretical, and the difference is your shrinkage. That's the whole game.

How to calculate liquor volume by weight

Here's the part most guides skip. Liquor isn't water, and different proofs have different densities. A 750 ml bottle of 80-proof vodka does not weigh the same as a 750 ml bottle of 40-proof liqueur, so you can't just divide grams by 1.0 and call it milliliters.

The formula:
Volume (ml) = (Bottle weight − Empty bottle weight) ÷ Density (g/ml)

The empty bottle weight — the tare — you either get from the manufacturer or by weighing one empty bottle of the same brand. The density is where most bars get it wrong. Pure water is 1.000 g/ml, but ethanol is lighter at 0.789 g/ml. A mixed ethanol-water solution (which is what liquor is) lands somewhere between the two, and the exact value depends on the ABV.

For an 80-proof spirit (40% ABV), true density is roughly 0.951 g/ml. For a 100-proof spirit (50% ABV), it's about 0.918 g/ml. If you naively divide by 1.000, you undercount a high-proof bottle by nearly 5% — and 5% across a whole bar is real money.

Worked example

A 750 ml bottle of 80-proof bourbon has a tare of 450 g. You weigh it full at 1,135 g. Remaining weight = 1,135 − 450 = 685 g. Using the correct density for 40% ABV (0.951 g/ml): 685 ÷ 0.951 ≈ 720 ml. Eyeballing the same bottle as "95% full" would have given you 712 ml — close, but the weight number is repeatable by anyone on your team, while the eyeball number changes with the counter.

A real inventory count, step by step

  1. 1Build your bottle database. Record each brand's tare weight, capacity, and ABV once. This is the reference every future count leans on.
  2. 2Start a count cycle. Open a fresh cycle so all the bottles you're about to weigh are grouped together and tied to a date and location.
  3. 3Weigh and record. Place each bottle on the scale, log the reading, and let the formula convert it to volume against that bottle's profile. A kitchen or postal scale that reads to the gram is plenty.
  4. 4Finalize the cycle. Once every bottle is logged, close the cycle. The totals are now locked and exportable to CSV or PDF for your records or your accountant.
  5. 5Compare to POS. Pull the theoretical usage from your point-of-sale for the same period. The gap between the two is your shrinkage — and now you finally have a number you can act on.

How often should you count?

Weekly is the sweet spot for most bars. Daily is overkill and breeds fatigue; monthly is too slow to catch a problem before it's expensive. High-volume bars count the top 20 sellers weekly and the full inventory monthly. The key is consistency — the same cadence, the same method, so every count is comparable to the last.

Common mistakes that ruin your count

Using water density for everything. Treat every spirit as water and you systematically undercount high-proof bottles. Always factor in ABV.
Wrong tare weights. Glass weights vary by batch. Weigh a few empties of each brand and average them rather than trusting the first one.
Counting during service. Bottles are being poured while you count, so your opening and closing numbers don't bookend anything. Count before service starts or after last call.
Different people, different methods. If one bartender eyeballs and another weighs, your counts aren't comparable. Pick one method and train everyone on it.
